A third-party AV AI vendor needed a defensible view of how U.S.-based OEMs and AV developers evaluate external autonomy/ML suppliers—and the specific conditions that cause decision-makers to replace incumbent providers.

Buying teams were split across engineering, product, security, and procurement, creating inconsistent vendor scorecards and slow consensus. The client lacked clarity on which proof points most influenced supplier selection (performance evidence, safety documentation, cybersecurity posture, scalability, and commercial terms), making it difficult to prioritize roadmap investments and reduce churn risk.

Our Approach

InnResearch designed a decision-centric quantitative study to quantify vendor evaluation criteria and switching triggers across the AV stack lifecycle (evaluation → pilot → integration → scale).

We mapped: (1) must-have technical and safety credentials, (2) procurement and contracting decision drivers, (3) integration friction and operationalization risks, and (4) explicit “breakpoints” that lead to replacement during pilots or post-deployment. Key Insights

Selection is governed by “evidence packages,” not feature lists: buyers prioritized vendors that could provide structured validation artifacts (scenario coverage, benchmarking methodology, and integration-readiness documentation) over broad capability claims.

Integration risk is the top silent deal-killer: switching intent rose sharply when pilots revealed tooling gaps (simulation compatibility, MLOps monitoring, and data pipeline fit), even when model performance was rated as “good.”

Cybersecurity posture is now a gating criterion: vendors lacking clear security controls, incident response readiness, and third-party assurance faced higher rejection and faster replacement decisions.

Commercial flexibility matters most after technical approval: once shortlisted, buyers favored vendors offering scalable licensing, clear SLAs, and transparent roadmap commitments to reduce long-term lock-in risk.

Impact

The study enabled stakeholders to rebuild their positioning around the proof buyers demanded—validation artifacts, integration readiness, and security assurances—rather than generic “best-in-class AI” messaging.

It supported decision-making on roadmap prioritization (MLOps tooling, simulation/toolchain compatibility, and security documentation), reduced churn exposure by clarifying early-warning signals in pilots, and helped brands target the right buying centers with role-specific evidence narratives.

Ultimately, the client used the findings to standardize sales qualification, tighten pilot success criteria, and delivered actionable insights into where to invest to win and retain U.S. AV accounts.
